TikTok GMV Max Explained: How to Set It Up Before Black Friday

TikTok GMV Max is now the only TikTok Shop ad type. How it works, what the ad fee and 1-day attribution mean, and how to set your ROI target before BFCM.

TL;DR

  • GMV Max is now the only way to run TikTok Shop ads. Since July 2025, you can't create, edit or duplicate Video Shopping Ads (VSA), Product Shopping Ads or LIVE Shopping Ads with TikTok Shop as the destination. Old campaigns keep running until you turn them off or a GMV Max campaign pauses them.
  • You pick products, an ROI target and a daily budget. TikTok picks the videos (yours, linked accounts and authorized affiliate posts), the placements and the bids.
  • GMV Max counts every order of a promoted product while the campaign runs, ad or no ad, and an ad view or click only counts for 1 day. Its ROI isn't comparable to old VSA numbers.
  • What you pay depends on the goal you pick. On the original Gross Revenue goal, ad cost comes out of your daily budget as ads are shown. On the newer Net Sales goal, there's no daily budget: TikTok takes a share of each order's GMV after the sale (GMV ÷ your ROI target) and refunds it on returns. That per-order charge is what sellers mean by the "GMV Max ad fee".
  • TikTok Shop's Black Friday and Cyber Monday campaign runs November 11 to 30. Set your ROI target from your break-even number and launch a few days early: TikTok says to hold each ROI setting for at least three full days.

If you sell on TikTok Shop, you've probably noticed the old campaign menu is gone. There's no Video Shopping Ads option for your shop anymore, no Product Shopping Ads, and Seller Center keeps pointing you to one button: Create GMV Max ads.

So the real question for most sellers right now is simple: what is GMV Max, what am I actually paying for, and how do I set it up so it doesn't burn money during Black Friday?

Here's the short version, then the setup, then the part most guides skip: how to choose an ROI target you can live with.

What Changed: GMV Max Is the Only TikTok Shop Campaign Type

TikTok's Ads Manager help center (updated March 2026) is direct about it: starting July 2025, GMV Max became "the default and only supported campaign type for TikTok Shop Ads." Under the Sales objective with TikTok Shop as the destination, you can no longer create, edit or duplicate LIVE Shopping Ads, Product Shopping Ads or Video Shopping Ads.

Two details matter:

  • Old campaigns aren't deleted. Existing campaigns in those formats stay active. But once your shop's main ad account runs a Product GMV Max campaign, any Video Shopping Ads with the same products are paused, no matter which account made them, and those products are pulled out of Product Shopping Ads. When the GMV Max campaign ends, TikTok doesn't restart them for you.
  • Video Shopping Ads still exist, just not for your shop. You can still create them with Showcase as the destination. TikTok Shop isn't supported there anymore.

Then on October 5, 2026, at Advertising Week New York, TikTok said it's expanding GMV Max to factor in "affiliate commissions, coupons, and referral fees" so advertisers can optimize for a true return on investment. TikTok didn't give a date or a market list for that change, and its help center describes a related package, GMV Max Pro, as still rolling out to some advertisers. So for this Black Friday, plan on the standard version.

And the timing: TikTok says its Black Friday and Cyber Monday campaign runs November 11 through November 30 in the US. That's five days after this post goes live.

If you used to split budget across Video Shopping, Product Shopping and LIVE Shopping (the way our TikTok Shop ads creative testing framework describes), that split now happens inside one automated campaign.

How TikTok GMV Max Works

There are two kinds: Product GMV Max, which promotes products, and LIVE GMV Max, which pushes traffic to your livestreams. TikTok's help center lists Product GMV Max as available in the US; its LIVE GMV Max setup page lists only Southeast Asian markets. This post covers Product GMV Max.

What You Control

  • Products: all products in your shop, or a hand-picked list.
  • Optimization goal: Gross Revenue (the original: ad cost is charged as ads are shown, within your daily budget) or Net Sales (ad cost is paid from each order's GMV after a purchase and refunded on returns; no daily budget). TikTok's Net Sales setup page uses a USD example: at a Net Sales ROI target of 5, "you will pay 20 USD for every 100 USD you earn." It doesn't say which accounts have it, so check your own Ads Manager.
  • ROI target: the revenue you want back for each dollar of ad cost. TikTok recommends one from your shop's history, or you set your own.
  • Daily budget (Gross Revenue goal): recommended or your own. The campaign runs continuously from the start time you set.

What TikTok Controls

  • Creative. GMV Max pulls videos automatically from your official TikTok account, your business account, other TikTok accounts authorized in your Business Center, Spark Ads posts in the ad account and authorized affiliate videos. TikTok recommends leaving video selection on auto-select, which keeps exploring existing and future videos with no cap.
  • Placements, bids and pacing. TikTok says GMV Max optimizes for your shop's total ROI and treats organic and paid traffic together.

How It Reports

  • ROI = gross revenue ÷ cost. Gross revenue is what the customer paid, minus sales tax, plus any platform-funded discount.
  • Every order of a promoted product counts. TikTok's attribution page: while the campaign runs, all paid and organic orders for the promoted products are attributed to GMV Max, "whether or not they engaged with one of your ads," affiliate orders included. Orders for other products in your shop don't count.
  • 1-day window for ad touches. GMV Max calculates GMV for same-day orders with a one-day attribution window: a view or click followed by a purchase within 1 day counts, 3 days later doesn't. TikTok's own optimization guide notes that old VSA and Product Shopping campaigns used a 7-day window and counted other products' sales too.
  • TikTok itself advises judging products by gross revenue, because ROI and cost per order are skewed by organic orders.

One more rule that trips sellers up: only one ad account per TikTok Shop can run GMV Max, and it has to be the shop's primary ad account in Seller Center. If you change the primary account, the old one loses access and its GMV Max campaigns for that shop pause.

How to Set Up a TikTok GMV Max Campaign

You can build it in Seller Center or in TikTok Ads Manager. The steps are the same. In Seller Center:

  1. Open Shop Ads in the left menu and click Create GMV Max ads.
  2. Click Promote products. Choose "Promote all products in TikTok Shop" or add specific products. Close any active Video Shopping Ads or other GMV Max campaigns on those products first. (In Ads Manager, promoting all products turns off VSA and Product Shopping Ads across all your ad accounts.)
  3. Set the ROI target in Optimization goal. Use the recommended number or your own (see the next section before you accept the default). In Ads Manager, this is also where you'd pick Gross Revenue or Net Sales if your account has both.
  4. Set a daily budget (Gross Revenue goal).
  5. Pick a start date and time. The campaign then runs continuously.
  6. Check the Reduce commission module on the right. TikTok's Commission Savings feature can lower your platform commission on eligible GMV Max campaigns. There's nothing to sign up for: the module shows the recommended ROI and products, and savings show up under Finance > Transactions on eligible orders. One of TikTok's listed options requires an ROI target at or below the recommended value, so weigh the commission cut against your break-even (next section).
  7. Click Publish.

In Ads Manager, you need your shop connected to a Business Center and Admin or Ad Manager permission for the shop, then click GMV Max at the top of the dashboard.

Set Your ROI Target From Break-Even, Not From the Default

This is the part that decides whether GMV Max makes or loses you money in November. The recommended ROI is based on your history (TikTok's formula is your historical non-LIVE GMV divided by your historical ad cost). It tells you what you've been getting, not what you can afford.

Step 1: Find your break-even ROI. Take your selling price and subtract every cost except ads: product cost, TikTok fees, affiliate commission, shipping and packaging. What's left is what you can spend on ads and still break even. Break-even ROI = price ÷ what's left.

A made-up example: a $30 product. Product and packaging $9, TikTok fees about $3, a 15% affiliate commission of $4.50, shipping $5.50. That's $22, so $8 is left. Break-even ROI = $30 ÷ $8 = 3.75. Below 3.75, every attributed sale loses money. Our break-even ROAS calculator and TikTok unit economics calculator do this math for you.

Step 2: Add a margin of safety. Remember that GMV Max counts organic and affiliate orders on promoted products, so its ROI flatters the ads. Set your target above break-even, not at it. In the example, a target around 4.5 leaves room for profit. On the Net Sales goal the math is even more direct: at a target of 4.5, TikTok takes about 22% of each order's GMV.

Step 3: Compare with TikTok's recommendation.

If TikTok RecommendsWhat It MeansWhat to Do
Above your break-evenYour history supports a profitable targetUse the recommendation or slightly lower for more delivery
Close to your break-evenLittle room for errorSet your own target a bit higher and test before Nov 11
Below your break-evenYour past ads ran at a loss on paperDon't accept it. Set break-even plus a margin and expect less spend

Step 4: Leave it alone. TikTok says to keep each ROI setting for at least three full days, because GMV Max optimizes ROI daily and frequent changes interrupt learning. A lower target buys more delivery; a higher one limits spend.

Your 5-Day GMV Max Prep Plan for TikTok Shop BFCM

Posted Friday, November 6. The campaign starts Wednesday, November 11.

  1. Today: check your primary ad account. In Seller Center, confirm which ad account is your shop's primary GMV Max account. Don't change it during the event: switching pauses its GMV Max campaigns.
  2. Today: clean up old campaigns. Turn off old Video Shopping Ads on the products you'll put in GMV Max. They'd be paused anyway, and they won't restart on their own later.
  3. Over the weekend: build creative supply. More videos with product anchors means more for GMV Max to test. Post product-anchored videos, connect creator and brand accounts to your Business Center, add Spark Ads video codes and request authorization for top affiliate videos. TikTok says affiliate videos often perform better.
  4. By Saturday, November 7: launch with your ROI target set. That gives three full days at a steady target before November 11.
  5. Plan budget headroom. TikTok's recommended budget is 2 × historical non-LIVE GMV ÷ ROI target, and it suggests keeping budget usage under 80%. During the event, raise budget rather than lowering your ROI target in a panic.
  6. Keep the campaign funded. Set an auto top-up on your ad balance. Running out of balance stops delivery on your best days.
  7. Know the ROI protection rules (Gross Revenue goal). Since February 25, 2026, TikTok can credit ad spend when a campaign's ROI falls below 90% of its daily target and it has more than 20 daily orders. You lose that protection for a day if you raise the ROI target, lower it more than once, edit the campaign's products, pause it, or it stops for lack of balance. Campaigns on Max delivery don't qualify.

FAQ

What is TikTok GMV Max?

GMV Max is TikTok's automated campaign type for TikTok Shop ads. You choose products, an ROI target and a daily budget, and TikTok chooses the videos, placements and bids. Since July 2025 it's the only campaign type you can create with TikTok Shop as the destination.

Can I still run Video Shopping Ads (VSA) on TikTok Shop?

Not new ones. You can't create, edit or duplicate Video Shopping Ads, Product Shopping Ads or LIVE Shopping Ads with TikTok Shop as the destination. Existing ones keep running until a GMV Max campaign with the same products pauses them. VSA still works with Showcase as the destination. Our TikTok Shop brand playbook still shows the old campaign split; GMV Max now handles it.

What is the TikTok GMV Max ad fee?

It's the per-order ad cost on GMV Max's Net Sales goal: GMV ÷ your Net Sales ROI target, paid from the order's revenue after the purchase and refunded if the order is returned or canceled. At a target of 5, that's $20 per $100 of sales. On the original Gross Revenue goal there's no per-order fee: you pay for ads as they're shown, within your daily budget. (In Indonesia, the Tokopedia and TikTok Shop seller center calls the same idea the "GMV Max Ads fee", charged per completed order.)

What is the GMV Max attribution window?

One day for ad touches: a purchase within 1 day of an ad view or click counts. But while the campaign runs, every order of a promoted product is attributed to GMV Max, even with no ad touch at all. Old Video Shopping and Product Shopping campaigns used seven days and only counted ad-driven orders, so don't compare their ROAS with GMV Max ROI.

What does "GMV Max net sales" mean?

Net Sales ("Maximize Net Sales") is a GMV Max optimization goal. Net sales = gross revenue minus refunds. You set a Net Sales ROI target, TikTok guarantees it, ad cost is paid from order revenue only after a purchase, and refunds come back on returns. There's no daily budget or ROI protection to manage. It isn't the same as the change TikTok announced on October 5, 2026, to factor affiliate commissions, coupons and referral fees into GMV Max; TikTok hasn't given a date for that one.

Why is my GMV Max campaign not spending?

The usual causes: the ROI target is too high for the budget (a lower target gets more delivery), there are too few videos with product anchors, the products are still in other campaigns, or the ad account isn't the shop's primary GMV Max account. Change one thing, then give it three full days.

When is TikTok Shop's Black Friday sale in 2026?

TikTok says its Black Friday and Cyber Monday campaign runs November 11 through November 30 in the US.

Bottom Line

GMV Max isn't optional anymore. It's the only way to put ad money behind TikTok Shop products, and it takes the creative, bidding and placement decisions out of your hands. What's left is the part that decides profit: which products go in, how much budget it gets and the ROI target. Set that target from your break-even number, launch before November 11, feed it videos, and leave it alone long enough to learn.
